The client operated a fleet of 12 welfare vans spread across multiple active construction sites throughout England and Scotland. The vehicles ranged from six to eleven years old and were beginning to show consistent maintenance issues — unreliable heating systems, deteriorating sanitation units and ageing water systems that increasingly failed HSE compliance inspections. Several units had already been taken off-site due to condition, creating welfare provision gaps that were affecting crew operations and project scheduling.
With vehicles split across four regional depots — North West, Midlands, South East and Scotland — managing a fleet replacement in-house would have required significant internal resource. The procurement, specification, conversion management, transport logistics and handover coordination across those locations presented a scale of complexity the client’s operations team was not equipped to absorb alongside live project delivery.
The additional constraint was time. With the construction season in full swing and several large contracts commencing within four months, the client needed all 12 replacement units delivered, site-ready and fully operational within 14 weeks of order — with zero interruption to welfare provision on active sites during the transition period.
From initial briefing through to final handover, the client dealt with one dedicated Vanadam account manager. All procurement decisions, conversion queries, delivery scheduling and documentation were coordinated through a single point of contact, removing the internal management burden entirely.
Working from the client’s operational requirements, Vanadam produced a fixed, agreed specification covering chassis, welfare pod layout, equipment, safety markings and livery. Locking the specification at the outset prevented scope creep, protected the budget and guaranteed consistency across all 12 units.
All 12 base vehicles were sourced from a single manufacturer to ensure chassis consistency across the fleet. This simplified conversion management, eliminated specification variance between units and provided the client with a standardised maintenance profile going forward.
Vanadam managed the full conversion programme with a single approved welfare conversion specialist from within our supplier network. Quality oversight, compliance checks and build progress were monitored by Vanadam throughout, with weekly status updates provided to the client.
Delivery was structured in four phases, timed to align with the retirement of existing units at each depot. This phased handover approach ensured no site was ever left without welfare provision during the transition, with new vehicles arriving before ageing units were stood down.
Each of the 12 vehicles was built to an identical specification, agreed with the client prior to order. All units were delivered complete, compliant and ready for immediate deployment on site.
