20 racked engineer vans. 10 weeks. One standardised fleet specification. Delivered across the North West of England with zero field engineer downtime.
A regional utility network operator came to Vanadam with a problem that had been growing for years. Their fleet of engineer vans had been built up incrementally, with different van models, different racking systems and no standardised specification across the operation.
The result was operational fragmentation. Engineers needed different training depending on which vehicle they were assigned. Parts ordering was complicated by incompatible racking makes. Maintenance costs were higher than necessary and procurement had always been reactive rather than planned.
Multiple racking systems across the fleet, no uniform layout and no common parts compatibility.
Different base vehicles causing complications for training, servicing and warranty management.
20 vehicles needed to come in within a fixed capital budget with no room for overrun.
Field engineers needed to remain operational throughout the transition with no gaps in vehicle availability.
Vanadam began with a specification review. Working closely with the client’s fleet manager, we defined a single standard build that would meet the operational requirements of every engineer across the network — regardless of which van they were assigned.
The Ford Transit 350 L3H2 was selected as the base vehicle. It provided the load volume, weight rating and serviceability that the utility operation required, while offering strong volume pricing through Vanadam’s supply chain.
We appointed a single approved racking specialist — Bott — to convert all 20 vehicles to a common layout. This eliminated variation, simplified future parts ordering and ensured every engineer worked from an identical setup from day one.
To manage the transition without disrupting field operations, Vanadam arranged phased delivery of five vehicles per week over four weeks. As new vans arrived, the corresponding old vehicles were taken off-road and managed through Vanadam’s disposal process — ensuring the client received residual value rather than dealing with disposal independently.
Throughout the programme, a single Vanadam account manager coordinated all activity across the vehicle supplier, the racking converter, the client’s fleet team and the disposal route. One contact. No dropped handoffs.
Phased delivery of five vehicles per week completed within the 10-week window.
Volume negotiation across vehicles and racking delivered a significant saving against benchmark.
Phased handover ensured engineers always had a van available throughout the transition period.
A single van specification means any engineer can move to any vehicle with no reorientation needed.
One racking system across 20 vehicles means one parts supplier and a single point of contact for maintenance.
Residual value recovered from departing vehicles managed entirely by Vanadam at no additional overhead to the client.
“Moving to a standardised fleet has transformed our field operations. Vanadam handled everything from specification to disposal of the old vehicles. The cost savings alone justified the project.”
